Do the material math with the real runner
Estimate runner mass per shot, shots per year, resin cost, permitted regrind, reject rate, and the years the program is expected to run. Then compare the recoverable material and labor with the hot-runner premium, controller, energy, spares, and maintenance risk.
If the cold runner is fully reused without hurting quality, its economic penalty is smaller than gross runner weight suggests. If the resin is expensive, filled, regulated, or cannot be reground, the hot-runner case can strengthen quickly.
The runner also changes process and part quality
- Direct gating may reduce flow length but leaves a gate at that location.
- Valve gates can sequence filling and manage vestige, with added control complexity.
- Residence time and shear must suit heat-sensitive materials.
- Multi-cavity balance depends on the complete thermal and flow system.
- The selected manifold should match the molder's controller, maintenance skill, and spare-parts practice.
A defensible decision record
Record the runner concept, annual shots, resin basis, reuse assumption, expected life, gate requirement, controller ownership, and plant standard. Revisit the model if volume or material changes; the correct architecture at 20,000 parts may not be the correct one at two million.
